How Much Should You Invest in Your Data Stack?

Not every company is ready to invest $5K, $15K, or $25K+ in their stack—and that’s okay. But if your growth depends on clean data and scalable tools, here are three quick heuristics to help you estimate a healthy investment level based on where you are today.

1. Tool Spend Heuristic

If you’re spending thousands a month on tools like Segment, Mixpanel, or Amplitude—but haven’t invested in setting them up properly—you’re likely wasting both money and insight.

Budget 2–3x your monthly tool spend for strategic setup and optimization.

A company spending $2,000 per month on tools can invest between $4,000 and $6,000 improving their data stack.

2. User Acquisition Heuristic

If you’re spending on paid ads or outbound but don’t trust your funnel data, CAC, or LTV metrics, that money is at risk. A clean stack pays for itself by improving targeting and conversion clarity.

Budget 5–10% of your yearly UA spend for data clarity and attribution.

A team spending $200,000 on user acquisition per year can invest between $10,000 and $20,000 upgrading their data tracking.

3. Team Spend Heuristic

If your team relies on gut instinct or patchy dashboards, you’re likely underutilizing their time. A strong data foundation boosts productivity, decision-making, and speed across product, marketing, and leadership.

What tools can you help our team with?

I have worked with lots of tools across categories such as customer data platforms (Segment.com, RudderStack), marketing attribution (Google Analytics, Appsflyer, Branch, Tune, Funnel.io), product analytics (Mixpanel, Amplitude, Heap, PostHog, Pendo), subscription analytics (ChartMogul, Profitwell), data warehouses (BigQuery, AWS Redshift, Postgres), dashboards (Looker Data Studio, Tableau, Klipfolio), qualitative data (Hotjar, Microsoft Clarity, Fullstore), paid ad platforms (Facebook Ads, Google Ads, TikTok Ads, Bing Ads) and others (Google Tag Manager, Google Sheets, Zapier.

I’ll also work with your existing stack whenever possible. If something’s not serving your needs or isn’t configured properly, I’ll recommend improvements—but you won’t be asked to switch tools unless it’s clearly holding you back.

Why would I pay for strategy when I still need to do all the implementation?

Because the cost of doing it wrong—or slowly—is much higher. Most teams waste months wiring up events that don’t answer real growth questions. I help you get it right the first time, saving your team time, money, and frustration.

Do you offer hands-on implementation if we need extra help?

No—all of my work is advisory only. I focus on giving your engineers and marketers the clarity, documentation, and strategic direction they need to implement confidently. If you need referrals for hands-on help, I may be able to connect you.

What happens if we fall behind on implementation or need more time?

The project timeline is flexible within reason, but the fixed scope helps us stay focused. On average, a data implementation takes around 20 hours of engineering time, with more complex products requiring more.

You’ll also get post-engagement Slack support to handle late questions. If you need more help beyond that, I offer an ongoing advisory retainer.

This seems expensive—why wouldn’t we just hire a full-time data person?

You absolutely can—but hiring takes time, and even a junior analyst costs $100K+ annually. I give you senior-level strategic guidance for a fraction of that cost, in a fraction of the time, with no long-term commitment.

What if our team doesn’t follow through on implementation? Would this be wasted?

That risk is real—which is why my process includes dev handoff documentation, QA reviews, and support to guide your team through execution. I’ve worked with over 100 teams and know how to make adoption stick.

Can’t my engineer just figure this out by reading docs or watching tutorials?

What if we already started tracking some events—can you still help?
