Data Workshops

For organizations who want more insights out of their data.

What if you could turn your existing mountain of data points into actionable insights that will significantly influence your product and growth decisions, WITHOUT buying new tools, building more dashboards (that no one looks at) or feeling frustrated with your data?

Hi, I'm Ruben Ugarte

I’ve spent the last 10 years helping organizations get more actionable insights from their existing data.

I help my clients leverage the power of their existing analytics tools such as Mixpanel, Amplitude and Segment.com to plug the holes in their conversion funnels, discover the most profitable growth channels and figure out exactly what their best users are doing inside their web or mobile products.

Here is a short exercise for you.

How many of the following questions can you answer with confidence?

  • What growth campaigns and channels are driving your most profitable users and not just clicks?
  • Where in the sign up funnel are you losing people i.e. money?
  • Are users completing your onboarding process?
  • What are critical actions that users take before they become paying customers? ?
  • How often do your best customers use your product or app?
  • What is your churn rate (annually, monthly, etc)?
  • What levers can you pull to drive product growth?

It’s easy to collect thousands and millions of data points but it is much harder to figure out how to turn them into insights that can influence your decisions.

Imagine getting the most out of your data, instead of paying to store random bits of information.

I can help you get there in less time—weeks instead of months—and without wasting valuable resources—engineering and money.

"We have lots of tools—Google Analytics, Mixpanel, data warehouses—but we can’t seem to convert them into anything useful."

Companies come to me with all kinds of challenges.

Do you relate to any of these challenges?

1. Your conversion or onboarding funnel is full of holes and you are losing users before they even get to fully experience your product.

Where to focus onboarding redesign?

2. You’re spending significant time and money to acquire users but you can’t get clear reports on the ROI of your ad dollars.

Focus efforts on mobile or desktop?

3. Your product is growing but you don't know what is working and what isn’t. There’s frustration inside your team over the lack of visibility into what your users are doing.

What drove this spike?

The first step to solving all of these challenges is a better process for analyzing and thinking about data.

It’s not about creating more dashboards or reports, you already have plenty. The key is narrowing down to the critical metrics and building a process for analyzing-experimenting-reviewing that anyone in your organization can adopt.

It usually takes my clients a couple of minutes (or less) to build new reports, allowing them to spend 95% of their time turning data into actionable decisions, instead of spending 95% of their time trying to track down the necessary data.

"We don't have analytics expertise in-house but we need to get more numbers."

Your organization is full of engineers. Frontend, backend and all kinds of combinations.

Engineers are a fantastic resource for setting up data technology but aren’t always able to understand why non-technical folks struggle to use data.

Segment.com

I have worked on over 100+ engagements and can help translate technical questions into non-technical language.

You need to make data easily accessible by working with individuals to figure out the best way to get data into their hands. Languages such as SQL are not necessary if the right training is provided.

"We want to make it easy for our product teams to get the data they need."

The best data tools require engineering support during the implementation. There’s no way to get around this.

However, you can design a data stack that does not require engineering during the report creation.

Many of my clients are 100% self-sufficient when it comes to building dashboards and extracting insights from their data.

In one company, product managers can answer all of their questions within a few minutes.

In another company, the growth team knows exactly the performance of their ad dollars and how to slice and dice the data.

How to measure SEO efforts?

In a third company, executives have pre-built dashboards that they can tweak (if they want) to dive deeper into any metric.

Technical skills aren’t a prerequisite for accessing data but you need to provide the right skills—finding data, visualizing it, and analyzing it.

Introducing my Data Workshops

Each workshop follows three simple phases: Prepare, Learn, and Apply. This ensures your team gets clarity, skills, and outcomes they can put to work right away.

1. Prepare

We begin by understanding your data challenges and setting clear learning baselines. This allows us to measure the impact of the workshop on your team’s confidence and capabilities. By gathering context upfront, I can design a session that addresses your most pressing needs while ensuring progress is visible and measurable.

2. Learn

The workshop itself can be delivered remotely or in person, and sessions range from half a day to multiple days depending on your goals. Through interactive exercises, real-world examples, and guided practice, your team will gain the tools and frameworks to solve challenges independently. The focus is always on practical application — solving problems that matter to your business.

3.Apply

After the workshop, we debrief the lessons learned, review progress against the initial baselines, and outline actionable next steps. To ensure learning sticks, I provide a 30-day period where your team can ask follow-up questions as they apply the material in real-world situations. This way, the education translates directly into better decisions, faster execution, and stronger results.

Frequently asked questions

Below you will find answers to the most common questions I receive for my Data Workshops.

What tools can you help our team with?

I have worked with lots of tools across categories such as customer data platforms (Segment.com, RudderStack), marketing attribution (Google Analytics, Appsflyer, Branch, Tune, Funnel.io), product analytics (Mixpanel, Amplitude, Heap, PostHog, Pendo), subscription analytics (ChartMogul, Profitwell), data warehouses (BigQuery, AWS Redshift, Postgres), dashboards (Looker Data Studio, Tableau, Klipfolio), qualitative data (Hotjar, Microsoft Clarity, Fullstore), paid ad platforms (Facebook Ads, Google Ads, TikTok Ads, Bing Ads) and others (Google Tag Manager, Google Sheets, Zapier).

There is a high probability that I have worked with the tools you're thinking about or I have experienced with similar versions.

What specific business outcomes can we expect by the end of a workshop?

By the end of a workshop, your team will have clarity on your most pressing data challenges, practical frameworks to solve them, and a prioritized set of action steps tailored to your business. Typical outcomes include a working funnel analysis, improved reporting processes, or a clear roadmap for product and marketing decisions.

How do you customize the content to our company’s tools, data stack, and goals?

Every workshop starts with preparation. Your team completes a short pre-workshop questionnaire, which helps me understand your tools, data environment, and business priorities. I use this information to tailor examples, exercises, and discussions so they’re directly relevant to your context — no generic, one-size-fits-all lessons.

How long does a typical workshop last — and how do we decide between a half-day, one-day, or multi-day format?

Workshops range from half-day sessions focused on a specific challenge, to full-day or multi-day workshops for teams that want a deeper transformation. We’ll decide together based on your goals, the complexity of your data stack, and the outcomes you want to achieve.

How do you measure whether the workshop actually improved our team’s data skills and confidence?

At the start, we set simple learning baselines to capture your team’s current level of confidence and capability. We revisit those baselines during the debrief to measure improvement. Beyond perception, success is also visible in the outcomes your team produces — whether that’s generating reports independently, running better analyses, or making clearer data-driven decisions.

Have you worked with our industry/product type/company size?

Over 100+ engagements, I have seen it nearly all. I have worked with web only apps, web + mobile, mobile only apps and anything in between. I have worked across all kinds of industries including health, financial, manufacturing, consumer apps, B2B apps and all kinds of organization sizes from startups to Fortune 500.

What kind of support do we receive after the workshop is over?

Every workshop includes a debrief summary of key takeaways and next steps. To ensure the learning sticks, I also provide a 30-day window for follow-up questions. Your team can apply the lessons in real situations and reach out if challenges arise, so the education translates directly into business impact.

How are Data Workshops different from traditional consulting engagements?

Consulting is about someone doing the work for you. A Data Workshop is about teaching your team how to do it themselves — and continue doing it long after I’m gone. Instead of handing over a one-time deliverable, I focus on building your team’s long-term capability to work with data, make better decisions, and sustain results.

Do you have any guarantees and/or what is your refund policy?

I understand my service is an investment. It’s why all clients must apply and go through a screening process before we decide to work together. I guarantee the quality of my work and I strive to make all expectations crystal clear before we start an engagement.

If you are not happy with the work at any point in the engagement, we will stop all work and cancel future invoices. We can then discuss a pro-rated refund depending on how far along we are.

If you’re on the fence — whether it’s because you don’t know if this is the right time for your organization or you're concern about the financial investment—I don't recommend that you apply. Go through my free videos in my Youtube channel or elsewhere in the internet.

Before working with Ruben, we had several gaps in our data stack and lacked confidence in the decisions we were making. We needed an expert, and Ruben was a fantastic partner. He helped us optimize our tools, align our data, and achieve all the goals we outlined for the project. We’re very happy with the results.

Hunter Hillegas

CTO

Ruben was essential in helping us implement a fully functioning data stack within our company. Without an in-house data expert, we couldn’t have set up the system without his guidance. He started by auditing the metrics we were tracking and identifying the data we wished we had. Then, he helped us focus on the key metrics essential for our stage of growth. Finally, he designed an automated system to unify data from the many tools and platforms we use as a B2C company. I cannot recommend him more highly.

Chris Boas

Founder

We immediately saw significant buy-in across the organization and consistent usage of the reports Ruben helped us build. Our clients are thrilled with the valuable insights and actionable answers they’re now able to gain from their data.

Hiba Ganta

Product

Before working with Ruben, we had some data but not all the KPIs we wanted and needed. No dashboards, no KPIs. Ruben helped us with the planning, strategy, and implementation of our ata stack.

We have a much clearer picture of how our product is doing out in the market. So some of the numbers are just more of a confirmation of our feeling, but there are a lot of figures and then KPIs, which are more of a surprise that we didn't know.

Radan Dabetic

Product

Ruben helped us understand the weaknesses in our data stack and prepared a strategy that would allow us to solve these challenges and level up your decision-making capabilities. I would highly recommend Ruben to any company that needs an outside perspective on how to solve critical issues like hiring the right people and selecting the right technology.
